Score from the bottom up. A layer can only be trusted at a given score if every layer beneath it is already ≥2.
| Layer | The agent’s question | Your score (0–3) | Evidence / notes |
|---|---|---|---|
| 5 · Leverage | Can I capture value and learn? | ☐ | |
| 4 · Trust | Can the transaction be trusted? | ☐ | |
| 3 · Transactability | Can an agent actually buy? | ☐ | |
| 2 · Comprehension | Can it understand what I sell? | ☐ | |
| 1 · Presence | Can an agent find and reach me at all? | ☐ |
Scale: 0 Absent · 1 Basic (present but unreliable) · 2 Functional (works end-to-end for a competent agent) · 3 Optimized (works and agents prefer you over a comparable merchant).
Tip: if you’re unsure between two scores, take the lower one. Agent-readiness is graded by the agent that fails, not the demo that succeeds.
Fill these in after scoring.
Bottleneck — the lowest layer scoring below 2.
My bottleneck is Layer __** (________________), currently at **__. This is what I fix first, regardless of how strong my higher layers look.
Overall readiness — the highest layer scoring ≥2 with no gaps beneath it.
My overall readiness is Layer ___. (You are only as ready as your first weak floor.)
Optimization edge — are Comprehension (2) and Leverage (5) at 3 yet?
Layer 2: __** → target 3 · Layer 5: **__ → target 3 These two are where a focused smaller merchant out-competes a bigger, sloppier one.
Bring every layer to ≥2 from the bottom up before investing above it. Then push 2 and 5 toward 3.
| Priority | Layer | Current → Target | Concrete action | Owner | Done? |

| 2 | → | ☐ | |||
| 3 | → | ☐ | |||
| 4 | → | ☐ | |||
| 5 | → | ☐ |
Readiness is a loop, not a one-time project — protocols and agents keep moving.
